تطبيقات التوصيل ليست عدواً ولا حليفاً. إنها قناة توزيع لها تكلفة معروفة. المشكلة أن أغلب المطاعم لا تحسب هذه التكلفة بدقّة، فتكتشف بعد سنة أن ثلث مبيعاتها يمرّ عبر قناة تعطيها هامشاً قريباً من الصفر.
هذا الدليل يعطيك طريقة حساب واضحة لكل قناة، ثم خطة عملية للتوازن بينها.

الأرقام أعلاه توضيحية — استبدلها بأرقامك. لكن الترتيب النسبي ثابت تقريباً في كل مطعم: الاستلام أفضل من التوصيل الخاص، والتوصيل الخاص أفضل من التطبيقات. السؤال إذن ليس «هل ألغي التطبيقات؟» بل «كم يستحق كل عميل جديد يجلبه التطبيق؟»
تسعير قائمة التطبيقات
رفع الأسعار على التطبيقات لتعويض العمولة ممارسة شائعة، لكن انتبه لثلاث نقاط: بعض المنصات تمنعها تعاقدياً، والعميل يقارن الأسعار ويلاحظ، والفرق الكبير يضرّ بثقته في علامتك.
البديل الأذكى هو هندسة قائمة مختلفة لا أسعاراً مختلفة:

بناء قناتك المباشرة
القناة المباشرة ليست تطبيقاً تبنيه بمئات الآلاف. هي صفحة ويب لمطعمك يمكن الطلب منها في ثلاث نقرات، وتظهر في بحث جوجل عن اسم مطعمك. ما تحتاجه فعلياً:
صفحة عامة باسم مطعمك تحتوي القائمة والعنوان والهاتف وساعات العمل — وتُفهرَس في محركات البحث.
طلب دون تسجيل إجباري — كل حقل إضافي في نموذج الطلب يخسرك نسبة من العملاء.
دفع إلكتروني ودفع عند الاستلام — إلزام الدفع المسبق يقلّل الطلبات في السوق المحلي.
تأكيد الطلب وتتبّعه — رسالة واضحة بالوقت المتوقّع تقلّل مكالمات «أين طلبي؟».
رقم واتساب فعّال — قناة الاتصال المفضّلة في المنطقة، لا البريد الإلكتروني.
الميزة الأهم للقناة المباشرة ليست توفير العمولة، بل ملكية العلاقة: أنت تعرف من طلب وماذا طلب ومتى. هذه البيانات تسمح بعروض موجّهة واسترجاع العملاء المتوقّفين — وهو ما لا تعطيك إياه أي منصة وسيطة.
نقل العملاء تدريجياً دون خسارة الحجم
الخطأ الشائع: إلغاء التطبيقات دفعة واحدة. النتيجة انهيار فوري في الحجم وعودة مذعورة بعد شهرين بشروط أسوأ. الطريقة الصحيحة تدريجية:

The numbers above are illustrative — substitute your own. But the relative order holds in almost every restaurant: pickup beats own delivery, own delivery beats aggregators. So the question is not "should I quit the apps?" but "what is each new customer they bring actually worth?"
Pricing the aggregator menu
Raising prices on apps to offset commission is common, but note three things: some platforms prohibit it contractually, customers compare and notice, and a large gap damages trust in your brand.
The smarter move is a different menu, not different prices:
Remove low-margin items and anything that degrades after 20 minutes in a bag.
Lead with items that travel well and carry a higher margin.
Offer combos that raise ticket value and dilute the commission's relative bite.
Exclude dishes that need immediate service — one bad review costs more than the order earned.
Building your own channel
A direct channel is not a mobile app you commission for six figures. It is a web page for your restaurant where someone can order in three taps, and which appears in Google when they search your name. What you actually need:
A public page in your restaurant's name carrying the menu, address, phone, and hours — and indexed by search engines.
Ordering without forced registration — every extra field in the checkout form costs you a share of customers.
Card payment and cash on delivery — mandating prepayment reduces orders in this market.
Order confirmation and tracking — a clear expected time cuts "where is my order?" calls.
A working WhatsApp number — the region's preferred contact channel, not email.
The biggest advantage of the direct channel is not the saved commission — it is owning the relationship: you know who ordered, what, and when. That data enables targeted offers and win-back campaigns, which no intermediary platform will ever hand you.
Migrating customers without losing volume
The common mistake is quitting the apps all at once. Volume collapses, and two months later you return on worse terms. Do it gradually:
